Plumbing lead generation

Lead generation that ends in a job, not a lead list.

Any agency can send you leads. The number that matters is cost per booked job — total spend divided by jobs that actually landed on the schedule. Those are very different numbers, and the gap between them is where most plumbing marketing budget disappears.

  • Four acquisition channels, properly attributed
  • Cost per lead vs. cost per booked job
  • Reactivation of your existing database
  • Conversion systems behind every lead source

Lead to booked job

The conversion that matters

Cost per lead is a vanity metric.

It's the number agencies report because it's the one they control. It tells you what it cost to make the phone ring — not whether ringing the phone made you money.

Leads generated

How many calls and form fills came in. Easy to inflate and easy to game — the cheapest leads are usually the least qualified.

Leads answered

How many actually got picked up and had a real conversation. This is where most plumbing companies lose the most, and almost nobody tracks it.

Booked jobs

How many turned into scheduled work. This is the only number that maps to revenue — and the one all the others should be judged against.

Working out what you can pay per lead

Average ticket × close rate = what a lead is worth to you. That single calculation sets your ceiling. If a lead is worth $250 to your business and you're paying $180 to get one, the margin is thin and any drop in close rate turns it negative. If you're paying $60, you have room to scale aggressively. Most plumbing companies have never run this number, which means they don't know whether their marketing is working or just busy.

The four places plumbing leads come from.

Each has different economics, different lead quality, and a different role in a healthy mix.

01

Paid search

Pay per click·Immediate

Captures existing demand at the moment of need. Highest intent, fastest to produce, and completely dependent on continued spend.

02

Local Services Ads

Pay per lead·Immediate

Google Guaranteed listings above the paid results. Strong trust signal for homeowners, though lead quality varies and requires screening to run.

03

Local SEO & Maps

Ongoing investment·3–12 months

The durable channel. Slower to build, but once established it produces calls at no per-lead cost and is much harder for a competitor to take from you.

04

Reactivation

Minimal·Days

Your existing database — past customers, unsold estimates, old leads. The cheapest source of booked jobs available, because the acquisition cost is already sunk.

Details

The lead you already paid for is the one you're losing.

This is the part of lead generation nobody sells you, because it isn't a channel — it's an operational gap. And it's usually larger than any targeting improvement you could make in the ad account.

  • Calls that ring out during business hours

Both office lines busy, techs under sinks, nobody at the desk. Every one of those callers is dialing the next plumber.

  • Calls that come in after hours

Evenings, weekends, holidays — often exactly when emergency demand peaks. Without answering coverage, you're paying for calls nobody can take.

  • Forms that sit until the next morning

A form fill isn't a lead until someone responds to it. Overnight delay converts a warm lead into a lost one.

  • Quotes that go out and stop

Most plumbing sales need multiple touches. A single estimate email is not a follow-up strategy.

Generating a lead is only worth anything if the business converts it

A $60 lead that nobody answers is more expensive than a $180 lead that gets booked. Once you frame it that way, fixing the answering problem stops looking like an overhead cost and starts looking like the highest-return marketing investment available to you.

Reactivation: the cheapest leads you'll ever get

Most established plumbing companies are sitting on hundreds or thousands of past contacts — customers due for service, estimates that never closed, leads that went quiet. There's no acquisition cost attached to any of them. A systematic reactivation campaign often produces booked jobs at a fraction of what new lead generation costs.

Lead generation questions.

How can plumbers generate more leads?

There are only four real levers. Get more visibility where demand already exists — search, Maps, Local Services Ads. Spend more effectively on paid channels. Convert more of the traffic you already get with better pages and faster answering. And work the leads you already have. Most plumbing companies jump straight to the first two and skip the last two, which is usually where the cheapest gains are sitting.

How much is a plumbing lead worth?

Multiply your average job ticket by your close rate. If your average ticket is $700 and you close 35% of the jobs you quote, a lead is worth roughly $245. That number is what tells you how much you can afford to pay per lead and still be profitable — and it's different for every company. It's also why a lead from an emergency call and a lead from a price-shopping form fill are not worth the same, even though most reporting treats them identically.

Why are my leads not converting into jobs?

The most common causes, in order: the call went unanswered or rang out, the first response came hours later instead of minutes, the quote was sent without any follow-up, or the lead was never the right fit to begin with because targeting was too broad. Notice that none of those are about lead volume — they're all about what happens after the lead arrives.

What's the cheapest way to get more plumbing jobs?

Work the database you already have. Past customers, unsold estimates, and old leads that never booked are the cheapest source of booked jobs available to a plumbing company — you already paid to acquire them. A reactivation campaign costs a fraction of new lead generation because there's no acquisition cost attached.
